Project overview

The Situation on the Ground

A key manufacturing site in the US was facing mounting pressure. Two essential capital projects, focused on safety and emissions, were weeks behind schedule. The unexpected departure of the site’s project manager had left a gap in leadership, and the risk of missing customer commitments was growing.

The client needed someone who could step in quickly, take ownership, and restore momentum. We were brought in to provide exactly that: calm, experienced leadership with a clear focus on delivery, safety, and compliance.

What We Found on Site

Without a project lead, progress had stalled. Internal teams were struggling to coordinate with the EPC contractor, and delays in city permitting were adding further pressure. The lack of structure and direction was putting both timelines and quality at risk.

How We Made the Difference

We deployed a Senior Project Manager with deep experience in capital delivery and industrial operations. Their role was to lead the full lifecycle of both the Safety Reactor and Baghouse projects, from engineering and procurement through to construction, commissioning, and handover.

They were accountable to the Project Board and responsible for ensuring best-in-class safety performance, on-time delivery, and adherence to cost and quality targets.

What We Put in Place

To ensure consistent progress and alignment across teams, we implemented daily check-ins that kept everyone focused and responsive. Reporting was made clear and consistent, reaching both site and corporate leadership to maintain transparency and accountability. Our strong on-site presence, particularly during commissioning, helped us stay close to the action and address issues in real time.

Safety was a top priority. We enforced strict leadership around confined space protocols, arc-flash precautions, and electrical safe work practices. The team we assembled was stable and high-performing, drawing from both internal talent and trusted external partners. Design decisions were made with long-term serviceability and maintenance in mind, ensuring the system would remain reliable and manageable well into the future.

What It Meant for the Business

  • Projects completed ahead of schedule and within budget.
  • Improved coordination and faster resolution of permitting issues.
  • Zero safety incidents across multiple high-risk disciplines.
  • A system designed for long-term reliability and ease of maintenance.
  • A delivery model that’s repeatable, resilient, and trusted.

Why It Matters

This project proved that with the right leadership and structure, even high-risk, delayed initiatives can be turned around quickly and safely. It restored confidence, ensured compliance, and delivered lasting value, setting a benchmark for future capital projects.
